Tokyo block

Tokyo deserves the largest block because the city is made of distinct neighbourhood clusters. Use arrival day lightly, then build days around west Tokyo, east Tokyo and your specific interests rather than crossing the city after every attraction.

Kyoto block

Give Kyoto at least three full sightseeing days. Use separate days for Higashiyama/Gion, Arashiyama and another major cluster such as Fushimi Inari plus central or northern Kyoto.

Osaka: stay or day trip?

Stay one or two nights if Dotonbori, nightlife, food and a different urban energy matter to you. Otherwise keep the Kyoto hotel and visit Osaka as a day or evening trip. JNTO characterises Osaka as playful, food-focused and nightlife-heavy, which is exactly why an overnight can be worthwhile even when the daytime sightseeing list is shorter than Tokyo or Kyoto.

Do not add everything

Ten days looks long until every easy add-on enters the route. JNTO advises minimising long-distance travel and hotel changes on shorter trips. Choose one extra priority at most rather than adding Hakone, Nara and Hiroshima automatically.
